Why international franchising is never plug-and-play
Why international franchising is never plug-and-play: lessons from Plus Fitness UK expansion.
International franchise expansion is often perceived as a straightforward process of replicating a successful business model in a new market. In reality, the transition is far more complex and requires significant localisation to ensure long-term success.
This is particularly evident in the UK launch of Australian fitness brand Plus Fitness. The brand has more than 200 clubs across Australia and is now entering the UK market through its first flagship site at London Wall.
While they have an established and proven operating model, bringing it into the UK has required far more than simple replication. Differences in population density, property costs, employment regulation, consumer expectations, and franchise compliance frameworks have all required careful adaptation.

Even core elements such as territory design and financial modelling needed to be restructured to reflect UK-specific conditions, including business rates, rent levels, staffing costs, and investor expectations. In addition, establishing a new UK entity introduced further considerations around finance access and lender requirements.
Operational systems and legal documentation also required adjustment to ensure compliance with UK franchise and employment law. Thus highlighting the importance of local expertise during international expansion.
Working alongside specialist advisers, including Ashtons Franchise Consulting and Ashtons Legal, the project has focused on building the correct infrastructure before launch rather than simply accelerating market entry.
The experience reinforces a key principle in international franchising. Success is not achieved by exporting a model, but by rebuilding it for each market.
For Plus Fitness, the UK expansion demonstrates how even highly successful franchise systems must evolve when entering new territories. Localisation plays a critical role in long-term performance and international franchising.
