Should Franchisors Control the Supply Chain?

Managing suppliers is one of the trickier aspects of running a successful franchise network. Should a franchisor take full control of the supply chain to ensure consistency, or give franchisees the freedom to source locally and save costs?

That was the question tackled in the latest episode of The Great Franchising Debate.

Consistency is king

Should franchisors manage all suppliers, rather than letting franchisees source their own?

Charlie Dickson was clear that central control of the supply chain is a cornerstone of good franchising:

“It’s really important that franchisors manage the supply chain – the key thing for me is consistency. Brand consistency, product quality, and service delivery all rely on it. If the franchisor can supply as much or all of what’s needed, that’s a key benefit of being part of a franchise.”

Charlie went on to explain that consistency across locations isn’t just about brand protection -it’s also about customer trust.

“When a customer walks into one location, they should get exactly the same experience as they would anywhere else. That only happens if the franchisor keeps control of the products and suppliers.”

Balancing control with flexibility

Phil Mowat raised an important counterpoint: what happens when local franchisees can find the same product cheaper?

“If someone knows they can get a product 25% less locally – of the same quality – it’s going to cause a bit of anguish between franchisor and franchisee. Maybe a degree of flexibility is needed.”

It’s a fair challenge. Overly rigid supplier policies can leave franchisees feeling restricted or uncompetitive, particularly in markets where pricing varies regionally.

Charlie acknowledged that some flexibility can make sense, but maintained that it’s the franchisor’s responsibility to ensure their suppliers are competitive in the first place:

“If the franchisor is doing a good job, they’ll have negotiated strong prices based on volume, meaning franchisees actually benefit from lower costs and higher margins as the network grows.”

Central supply creates control – and opportunity

Charlie and Phil also discussed how franchisors can strengthen control and quality assurance through centralised production.

Charlie explained:

“Some brands I work with have set up central production kitchens. That gives complete control over product quality and consistency, and it’s then about getting the right distribution systems in place to deliver efficiently across the network.”

Centralisation can also simplify franchise operations – taking pressure off franchisees who might otherwise spend valuable time dealing with multiple suppliers.

A partnership, not a profit trap

Both consultants agreed, however, that franchisors must tread carefully when handling rebates or supplier margins.

“It’s fine for the franchisor to take a rebate or a small percentage to cover admin costs,” said Charlie, “but they shouldn’t get greedy. If franchisors start keeping too much of the margin, it causes problems – franchisees will feel it’s unfair.”

Phil agreed:

“It’s a balancing act. If franchisees think the franchisor is making more out of supplies than they are out of their own business, resentment can build quickly.”

Both stressed that transparency and fairness are key. When pricing is competitive and communication is open, everyone benefits.

Managing suppliers builds stronger brands

Ultimately, the panel agreed that the benefits of franchisors managing suppliers outweigh the downsides – provided it’s done ethically and efficiently.

“A controlled supply chain gives consistency, protects the brand, and often reduces complaints,” Charlie concluded. “If every location delivers the same high standard, customers trust the brand more – and that helps everyone succeed.”
